Protect the revenue you already have, and hold off on new bets until money gets cheaper.

Money is available but pricey.

Hiring · Do now
Only replace people who leave, and hire for roles you can't deliver without.
Pause if
Funding pressure is above 76 or risk appetite falls below 44. Funding pressure is 90 now.
Restart when

Adjusting compensation in a tighter market

When cash is tight, protect take-home where you can and move upside into variable pay or equity. Reduce fixed payroll through structure before you reduce headcount.

Conditions are Cloudy and worsening since Sep 30; revisit decisions made on the Sep 30 reading.

Operating rationale for hiring:

When capital gets expensive, investors reward teams that generate revenue with lean headcount, and penalize adding payroll ahead of sales. Every new hire adds fixed monthly spend you can't easily undo if sales cycles drag. Setting your pause line ahead of time protects the team you already have—so you never find yourself forced into emergency layoffs.

Shared rule of thumb: In Sunny weather, approve revenue and core delivery hires one by one. In Cloudy or Freezing, stick strictly to backfills and mission-critical roles.

Startup math: A $180k hire adds ~$15k/mo in fixed payroll. In tight markets, that single hire requires $300k+ in fresh revenue to justify at your next round.

Compensation during a tighter market

Compensation is the largest fixed cost most startups carry. Changing it is slower and more sensitive than changing tooling or vendors, so it should be deliberate and clearly explained.

Company inputs to check

  • Current cash runway and the burn target you need.
  • Fixed payroll as a share of monthly burn.
  • How competitors and peers are adjusting pay.

Common ways this goes wrong

  • Cutting base pay without explaining the trade, which pushes people to leave.
  • Moving too much pay into equity when the team needs cash now.
  • Changing pay for new hires only, which creates two tiers and resentment.

What would change this answer: funding pressure

Conditions change if: Funding pressure falls 20 pts from 90 to 70 or below.

Funding pressure90 of 100 · 20 pts above the change line
70

Change line 70

0 = easier funding · 100 = harder funding

On this signal alone: Money is tight and capital is scarce — projects need fast cash payback. Conserve cash, extend runway, and prioritize work that pays back in under 90 days. Fundraising windows are narrow.

Risk appetite55 of 100 · 5 pts above the change line
50

Change line 50

0 = risk-averse investors · 100 = risk-hungry investors

On this signal alone: Markets are selectively open — buyers require clear customer proof before signing large contracts. Prove traction before scaling.

Common questions

Should we cut salaries or headcount first?
Cut fixed payroll through structure before cutting people. A pay change keeps the team; a layoff removes it.
How do we explain a pay change?
Say what the cash position is, what changes, and when it will be reviewed. People accept a clear trade more than a surprise.
Is equity a substitute for pay?
Only for people who value the upside and can wait. Do not assume everyone can.
